At the pinnacle of leadership resides 2 items: 1) People Management – you helping others manage their authentic selves – their mind, will, imagination, emotions, and their intellect, in order to perform their roles effectively and 2) Performance Management – helping your subordinates be productive which involved attaining goals and objectives.  Mainly, adhering to Key Performance Indicators (KPIs) or Objectives & Key Results (OKRs).

Once the KPIs or OKRs are set, now it is time for you to manage you team members effectively so they can meet, better yet, exceed, the identified metrics.  That being said, here’s a step-by-step process to help you guide your team towards achieving their KPIs / OKRs:

  1. Understand the KPIs / OKRs: Begin by thoroughly understanding, and explaining, the KPIs that have been set for each team member. Ensure that these KPIs / OKRs are specific, measurable, achievable, relevant, and time-bound (SMART).
  2. Communication: (Complete Communication Technique) Open communication is key. Discuss the KPIs / OKRs with each team member individually. Make sure they understand what is expected of them and how their performance will be measured.
  3. Set Clear Expectations: (Accountability Conversation) Clearly define the expected outcomes, quality standards, and timelines associated with each KPI / OKR. Ensure that your team members are aware of the benchmarks they need to reach.
  4. Provide Resources: Make sure your team has the necessary resources, tools, and training to perform their job effectively. If there are any gaps, address them promptly.
  5. Regular Check-Ins: (15 Types of Conversations) Schedule regular one-on-one meetings to discuss progress. These can be weekly or bi-weekly depending on the nature of the KPIs / OKRs. During these meetings, encourage open dialogue and ask for updates on their progress.
  6. Feedback and Coaching: (15 Types of Conversations) Provide constructive feedback on their performance. Offer guidance and coaching to help them improve. Recognize and celebrate their achievements and milestones along the way.
  7. Problem Solving: (15 Types of Conversations) If any team member is facing challenges in meeting their KPIs, work together to identify the root causes and develop solutions. It may involve additional support, training, or adjustments to the goals.
  8. Track and Monitor: (15 Types of Conversations) Use a tracking system or software to monitor progress towards the KPIs / OKRs. This can help identify trends and areas that may require intervention.
  9. Adjust as Necessary: Sometimes, circumstances change, or KPIs / OKRs may need to be adjusted based on evolving business needs. Be flexible and willing to modify KPIs when required.
  10. Recognition and Rewards: (15 Types of Conversations) Recognize and reward outstanding performance. This can be in the form of verbal praise, bonuses, promotions, or other incentives. Recognizing achievements motivates your team.
  11. Documentation: (Documenting Lessons Learned) Keep records of your discussions, progress, and any changes made to KPIs / OKRs. This documentation can be valuable for performance reviews and future planning.
  12. Performance Reviews: (15 Types of Conversations) Conduct formal performance reviews periodically (usually annually or semi-annually). Use this time to assess overall performance, discuss career development, and set new KPIs / OKRs for the next period.
  13. Continuous Improvement: Continuously seek ways to improve your leadership and management skills. Encourage your team to provide feedback on how you can better support them in achieving their KPIs / OKRs.

Remember that leadership is about inspiring and guiding your team (using your Leadership Voice properly – “How” you deliver the conversation), not just managing them.  By following the above-mentioned steps and maintaining a supportive and open environment, you will help your subordinates excel in meeting their KPIs / OKRs and contribute to the success of your organization.
